Technical Due Diligence and Risk Assessment for a Leisure Operator
A National Leisure Operator

About this project
Our Role
The organisation was implementing a strategic Data and CRM platform and faced a critical decision: whether to adopt a proprietary data automation tool offered by an existing vendor, or proceed with a mature Data Lakehouse architecture. MXA was engaged to conduct a rapid due diligence assessment and provide a definitive Go/No-Go recommendation.
The Challenges
The organisation needed to de-risk a critical technology investment decision. The proprietary solution needed to be assessed against strategic requirements including real-time orchestration, advanced analytics, and machine learning capabilities, without creating architectural conflicts or vendor lock-in.
Our Approach
MXA developed a structured Go/No-Go framework benchmarking the vendor offering against essential criteria for a modern data platform. We facilitated a vendor assessment, reviewing capabilities against orchestration, unstructured data handling, API connectivity, real-time data access, platform maturity, and operational tooling. We analysed risks including architectural mismatches between cloud platforms and vendor lock-in implications.
Results
MXA delivered a clear No-Go recommendation. The assessment identified critical limitations, confirming the proprietary solution was a limited set of automations rather than a true Data Lakehouse. It lacked necessary capabilities for orchestration and advanced analytics. The audit prevented the organisation from committing to a solution that would fail to meet strategic objectives, incur technical debt, and lead to vendor lock-in. We identified opportunities to retain the vendor's existing dashboards for immediate business needs while progressing the strategic architecture.
